Case Study:
Training & Enablement:
National Mattress Retailer
Overview
Led a 250-person sales team to be most consistent in the country through data-driven training.
By building and delivering data-driven, in-person training, the Central Texas market went on to post the best secret-shop performance out of 36 markets, with year-over-year gains in sales, margin, and conversion.
The Problem
Most sales floors run on instinct. Some reps are great, some are fine, and the customer gets a different experience depending on who walks up to them that day. As a leader, that should bother you, because it means you can't actually promise anything. You're not running a sales operation. You're running a collection of individual talent and hoping it works out for you.
I didn't want to hope. I wanted a floor where it didn't matter who the customer got, because every rep was trained to run the same play, the same way, at the same standard.
The Solution
I worked with RVP-level leadership to design the standardization and training.
It was built on the core of the business needs. Conversion, attachment, margin, returns, the other “Effort KPIs” that told us where reps were breaking from the standard, where they can improve, and what to drill. It was built as real engaging training, not a seminar where they are just talked to. The training was built from the ground up to build that sales muscle memory until it's automatic every time the rep is in front of a client. You don't teach muscle memory with a slideshow; you teach it by running the motion over and over until a rep couldn't do it wrong if they tried. The goal wasn’t to have reps who only knew the standards we expected. We trained reps who executed it on instinct, every single time, whether or not a manager was watching.
The Proof
Secret shops monitor what reps actually do when they think no one's watching. It's the real test of whether our training was successful.
Out of 36 markets in the company, ours scored first.

Summary
The real value of a program like this isn't the short term bump in KPIs. It's that your business stops depending on luck. Right now, how good your floor is comes down to who you managed to hire and whether the good ones stick around. If you build a real standard you can rest easy knowing that your team treats your clients the way you want them to. The stuff you and your best people quietly figured out stays in the building even if they've moved on, and a new hire can learn it in weeks instead of picking it up by osmosis over a year. You always know what's happening on your floor, whether you're standing on it or not.
What you get back is worth more than the time and money invested. Your time is one thing. You stop being the one who has to fix the same problems, because the floor holds without you standing on it. And the business itself becomes worth more, because a company that runs on a system instead of a few key people is a far more valuable thing to own. You end up with a sales floor that keeps getting sharper instead of one that peaked the day the training ended.
It starts with a hard look at what's happening on your floor right now. Let’s take a look and see how we can do that for you.
