Documented the core workflows and onboarding, automated manual customer service, and gave the business the systems to run without the owners in daily operations.

The Problem

A business that only runs when the owners is all hands on deck isn't really a business, it's a job that owns you. This firm had grown on the knowledge and hustle of a few key people. Nothing was written down or systematized. How work got scheduled, how a new hire learned the ropes, how a customer issue got resolved This all lived in someone's head, and that someone was usually the owners.

That works right up until it doesn't. It means the owner can't take a day off without the phone going, can't grow without personally training every new person, and couldn't sell or step back even if they wanted to, because the business doesn't function without them in it.

The Solution

I worked with RVP-level leadership to design the standardization and training.

It was built on the core of the business needs. Conversion, attachment, margin, returns, the other “Effort KPIs” that told us where reps were breaking from the standard, where they can improve, and what to drill. It was built as real engaging training, not a seminar where they are just talked to. The training was built from the ground up to build that sales muscle memory until it's automatic every time the rep is in front of a client. You don't teach muscle memory with a slideshow; you teach it by running the motion over and over until a rep couldn't do it wrong if they tried. The goal wasn’t to have reps who only knew the standards we expected. We trained reps who executed it on instinct, every single time, whether or not a manager was watching.
